Choose the engagement responsibility
CTO Technical Assessment Checklist helps distinguish adding engineers to an existing team from ordering a delivered project. For a Ghent maintenance portal, those models may share the same technical task but place planning, review and delivery responsibility with different people. Write down your current product and engineering ownership first. Then compare proposals against the actual responsibility you want to transfer, instead of relying on a list of skills or available roles.
Team extension
Team extension works best when the buyer can supply priorities, task context and a review path. Name the person directing the backlog and the person answering domain questions. If your own team cannot review a contribution, adding another engineer will not solve that dependency automatically. Decide whether to provide the missing review role or request a different delivery scope that explicitly includes it.
Delivered project scope
A delivered project scope needs an agreed output, assumptions, exclusions and acceptance owner. If the contribution changes maintenance-request status, define which transitions and messages are included. Distinguish the supplier's technical decisions from the buyer's decision about product behaviour. When a new requirement appears, use the agreed change process rather than expecting the same scope to absorb every request without discussion of its effect.

Rehearse the real working language
Hreflang and Multilingual Website Checklist helps separate working language from the language customers see. A Dutch business ticket for the Ghent portal may need English engineering discussion and French interface messages. Rehearse that actual combination rather than asking only whether the team speaks English. Provide the original task, the relevant screen and the acceptance conditions so both sides can see where meaning needs clarification.
Business terminology
Business terminology should have an agreed reference. Equipment names, maintenance states and warranty-related labels may have meanings that ordinary translation misses. Ask the prospective contributors to explain a representative ticket in their own words. If two people interpret “ready” differently, settle the state definition before writing code. Keep the decision with the ticket so a later reviewer does not have to reconstruct it from a meeting.
Review environment
The review environment should show the same product state that the task describes. Give the contributor a controlled example and let the buyer review its customer messages in the selected languages. If the reviewer cannot read an edition, assign someone who can check its meaning. English engineering coordination does not remove that dependency. An agreed translation handoff should identify which wording is final and where unresolved terminology blocks acceptance.

Keep product authority explicit
Nearshore Team Onboarding Checklist supports a clear map of product authority when the supplier joins a Belgian team. Name who orders work, changes priorities, answers domain questions, reviews engineering and accepts behaviour. Several roles may belong to the same person, but the decisions should still be distinguishable. Keep a practical escalation route for a question that the contributor cannot resolve within the agreed task.
Priority decisions
Priority decisions remain with the named product owner unless the agreement explicitly allocates them elsewhere. A support request from Liège may be important, but its arrival should not automatically displace an accepted maintenance-portal task. Define how the team records a priority change and which ongoing work it affects. Make the change visible to the people reviewing it so an interrupted contribution is not mistaken for an unexplained delivery failure.
Technical escalation
Technical escalation should explain the problem, options and consequence for acceptance. If a requested portal change needs an incompatible dependency update, show that constraint before merging. Ask the buyer to decide the product tradeoff while the engineering reviewer assesses the technical route. Avoid burying unresolved risk inside a status report. When the responsible reviewer is unavailable, identify what work can continue safely and which decision must wait.

Prepare controlled engineering access
API Integration for Businesses helps prepare engineering access where the work involves existing systems. List repository, test environment, issue tracker and integration access by task. Use controlled data for the first contribution. The contributor should be able to reproduce the relevant behaviour without broad access to customer records. If an environment cannot support the acceptance task, resolve that preparation before assuming the engagement is ready for implementation.
Repository and test data
Repository and test-data access should be given through named accounts with the permissions required for the contribution. Confirm how branches, reviews and secrets are handled in the buyer's existing process. Rehearse the build from the supplied instructions before assigning a larger task. A contributor who can read source but cannot run the agreed check needs a preparation decision, not a silent workaround that bypasses the review path.
Revoke and recover
Revoke and recover procedures should be agreed at the start. Record who removes access, rotates affected credentials when necessary and transfers unfinished work. Keep those duties with authorised owners. Test that another reviewer can find the branch, task and decision history after access changes. If a shared account conceals who changed something, correct the access model before treating it as a normal collaboration method.

Accept a small code contribution
CI/CD Release Checklist makes a small contribution useful acceptance evidence. Choose a maintenance-portal ticket that touches a real behaviour and its review boundary, such as a status update with an appropriate customer message. It should be small enough to review as one coherent change. Follow the contribution through code review, reproducible checks and buyer acceptance, while retaining unresolved questions as explicit work rather than hiding them in a demonstration.
Peer review
Peer review should cover the agreed behaviour, errors, existing conventions and the effect on surrounding code. The reviewer needs the task decision and the relevant test evidence together. A green automated check does not settle whether a French message tells the customer the right next step. Conversely, a correct-looking screen does not establish that the change respects permission boundaries. Assign both technical and product review where the task requires them.
Reproducible test
A reproducible test should let the buyer's reviewer run the same check from the supplied revision and instructions. Include the relevant input and expected outcome, plus a meaningful failure path. If the contribution only works with undocumented local changes, fix the instructions or dependency before accepting it. Record the accepted revision so a later release can identify what was reviewed; agreement on the task does not automatically approve every subsequent modification.

Plan for replacement and exit
Nearshore Team Onboarding Checklist also supports planning replacement and exit before the engagement becomes difficult to transfer. Define ownership of source, decisions, access and unfinished work. A Belgian buyer should know how another engineer would continue the portal task if a contributor changes. Treat that knowledge transfer as an operating requirement with reviewable materials, rather than assume that retaining the repository alone preserves all the context needed to proceed.
Knowledge transfer
Knowledge transfer should include current build instructions, domain decisions, open questions and the location of meaningful checks. Ask a second authorised person to follow them without the original contributor narrating every step. If that rehearsal exposes a missing prerequisite, repair it while the context is available. Name a replacement contact where agreed and define how the buyer accepts the handover of an incomplete task.
Actual meeting calendar
The actual meeting calendar matters more than a geographical label. Compare working dates, review windows, holidays and the communication route for urgent blockers. Confirm the overlap that both sides can provide for this engagement instead of assuming identical hours or continuous availability. At exit, review pending decisions, accepted revisions and access removal against that calendar. Expand work only after the first contribution and its coordination process are understood by both sides.

Questions and answers
How do we choose between delivery models?
Identify whether the buyer directs individual tasks or orders a defined output. Assign planning, domain decisions, engineering review and acceptance before comparing the proposed team or project arrangement.
Does English coordination imply an English product?
Keep business source documents, engineering discussion and customer messages separate. Rehearse a real ticket through the selected languages and appoint reviewers who can confirm the meaning of the interface text.
How should a supplier case inform the purchase?
Use it to prepare questions about scope, coordination and review. Ask how those decisions would work for your own ticket, environment and calendar, and verify the proposed arrangement through a representative contribution.
What should the first contribution demonstrate?
It should pass the existing review path and reproducible checks, with a buyer able to explain the acceptance decision. Include a relevant error case and record the exact reviewed revision.
How do we prepare for replacement?
Keep current build instructions, domain decisions, open tasks and access responsibilities available to another authorised person. Rehearse following that material and agree how unfinished work is handed over.
What working overlap can we rely on?
Confirm the actual dates, review windows and blocker communication both sides can provide. Include holidays and changes in the calendar; a nearshore label alone cannot specify availability for your engagement.
