Build the performance target around contribution, not revenue alone

Product marketing establishes who the offer serves and why they should buy; the performance plan defines its economic boundaries. Product cost, subsidised delivery, payment fees, returns and discounts change the amount available for acquisition. An impressive revenue figure can therefore conceal a weak order. We distinguish new-customer acquisition from repeat purchasing and document how the business calculates contribution before using it to guide media decisions.

Consider an illustrative furniture purchase and a replenishable beauty product. Their decision cycles, delivery costs and repeat-order patterns differ, so a common ROAS target tells an incomplete story. Real customer cohorts are more useful than an assumed lifetime value. Where history is thin, begin with observable first-order economics and make the uncertainty visible. Media spend, management fees and production costs remain separate in both the proposal and the reporting model.

Connect the ad promise to the landing-page decision

Ad creative production should create ways to test buying objections, rather than a growing folder of decorative variants. When an ad promises convenient delivery but the page conceals the delivery terms, the journey breaks. The same brief therefore covers the message, first screen, relevant evidence and next action. If a landing-page change is essential to the test, its development owner and approval process are agreed in advance.

Each channel also receives a job. Search can capture an existing need, paid social can introduce a useful application, and remarketing can answer a remaining objection. Simply uploading the same asset everywhere makes interpretation harder. We align format and budget with that role, then check stock and sales capacity before bringing more visitors. A slow response to enquiries is an operating problem that cheaper clicks cannot solve.

ROAS, CAC and MER answer different questions

Measurement setup starts with a conversion definition, not a long event list. A paid order, an enquiry and an accepted sales opportunity are distinct outcomes. Platform ROAS reflects that platform's attribution choices; adding the revenues claimed by several channels can count the same order repeatedly. We keep the business total and the platform view separate, and name the attribution window used for each comparison.

Customer acquisition cost can track the cost of acquiring a new customer, while a marketing efficiency ratio can relate total revenue to media spend. Both require a written cost definition. Brand searches and warm audiences should not silently determine the evaluation of new-customer activity. With sufficient volume, a control group or geographic experiment may help investigate additional impact. With limited data, we report directional evidence and uncertainty rather than manufacturing statistical confidence.

Design tests around a decision your team can make

Remarketing management, like every other campaign experiment, begins with a question. For example, does showing delivery information earlier reduce hesitation? Record the hypothesis, changed element, eligible audience and stop condition. Budget allocation considers the observations likely to become available, not merely the number of variants someone wants to launch. Changing the offer, audience and page simultaneously prevents a clear explanation of what happened.

The review includes distribution, devices, new versus returning customers, refund signals and external changes. A promotion or stock interruption can alter interpretation. A promising asset moved into a new audience is monitored again rather than treated as a permanent winner. The test log should show what the team decided, why it decided that and which unresolved question the next round addresses.

Establish the baseline

Review account access, orders or CRM outcomes, past campaign changes and measurement gaps. Preserve a dated starting point for later comparisons.

Choose one priority hypothesis

Select the offer, message, audience or page issue to investigate first. Separate the media requirement from creative production and development scope.

Launch a bounded test

Publish approved assets, check tracking and inspect the mobile journey. Name the person who can intervene when spending or event behaviour becomes unexpected.

Record the decision

Compare the available evidence with the baseline and document whether to increase budget, stop the test or revise the approach. Retain limitations alongside the result.

Make agency and internal-team ownership explicit

Support for marketing leaders links account operations to content and commercial decisions. Advertising accounts belong to the business, with access granted by role. Product prices, availability, promotions and customer commitments require business approval. Campaign management, creative production, landing-page work and tracking are separate deliverables in the scope, so neither the agency nor the internal team assumes the other will cover them.

The handover includes a campaign map, test log, approved assets, measurement checks and next-period priorities. A high number of daily changes is not itself a performance measure; a defensible decision is more useful. Agree how reports and working material are transferred if the engagement ends. Where sales-quality feedback is unavailable, the limit it places on lead optimisation stays visible in the report instead of being replaced with a conversion-count claim.

Check readiness before increasing acquisition spend

Store operations need to fulfil orders reliably before acquisition is expanded. A functioning checkout or enquiry journey, accurate product information, an accessible decision-maker and a budget reserved for learning are practical starting conditions. A new brand can begin with one offer and a narrow customer segment rather than buying a large multichannel programme that its operations cannot yet support.

Bring account history, product margins, delivery constraints and any CRM quality notes to the first conversation. Those inputs help define the initial question, access requirements and responsibilities. A request for a permanent ROAS improvement overnight needs reframing before work begins. Performance marketing can improve an offer and expose a commercial bottleneck; it cannot guarantee demand, fix every operating constraint or promise that a particular campaign will produce sales.
